Where the recipe model was built — and where it is still hardest.

An omakase kitchen turns whole fish into portions, holds sauces made three days earlier and serves a menu where half the cost sits in things that never appear on it by name. Sub-recipes inside sub-recipes, yields that shift with every delivery, and a counter that prices differently from the tables ten feet away.

Hotori has run every part of the platform since 2024 — which means it has also run every version of it, including the ones that were wrong.

The first venue that wasn't the one we grew up in.

Larger parties, faster turns, a long menu, and cost that sits in weight rather than technique. Everything the platform had quietly assumed about how a restaurant works had to become a setting instead — which is where "one system, configured differently" stopped being an intention and started being tested.

Brass Bar runs the till and nothing else — which is the useful thing about it. Fast tabs had to become a first-class behaviour rather than a restaurant bill with the bookings removed.

Why this matters

No bespoke code, in any of them.

Every difference between those three rooms is a setting rather than a branch. That sounds like an engineering concern and it is really a commercial one, because bespoke work is what makes small software vendors slow, expensive and eventually stuck.

What is configured

  • Whether the venue takes bookings at all
  • Table plan, sections, turn times and pacing
  • Menu structure, coursing, set menus and experiences
  • Service charge, deposit and cancellation policy
  • Which of the six functions are switched on
  • Stock units, suppliers and count areas

What is never customised

The code. There is one platform, and a venue is a row of settings inside it — not a fork, not a branch, not a special case with somebody's name on it.

So a fix made for one venue arrives at all of them the same afternoon, and nobody is stranded on an old version because their bespoke work was never migrated. It is also why a fourth venue is a configuration exercise rather than a project.

Three venues is not a lot, and we would rather say so than dress it up. There is no wall of logos on this page because there is no wall of logos.
